Chapter 5
Break-Even ACoS and CPC Ceilings

Once the seller understands that dashboard ACoS can be misleading, the next step is to calculate the product's real break-even point. Break-even is the line where ad spend equals estimated royalty. At that point, the seller has not made profit from the ad-attributed sale, but the advertising cost has been covered.
Below that line, there may be room for profit. Above that line, the campaign is losing money on the ad-attributed sale unless the seller is intentionally paying for data, ranking support, or another strategic reason. For Merch PPC, break-even should never be guessed.
It should be calculated from the actual product economics: marketplace, product type, sale price, royalty group, estimated royalty, and conversion rate. A generic ACoS target is not enough because every product does not have the same margin. The first number to calculate is Break-Even ACoS.
Break-Even ACoS = Estimated Royalty / Sale Price
This formula shows the highest ACoS a product can tolerate before the ad-attributed order stops covering the royalty. If a product sells for $19.99 and the estimated royalty is $4.88, the break-even ACoS is about 24.4%. If the same product has an estimated royalty of only $2.44, the break-even ACoS falls to about 12.2%.
The sale price may be the same, but the economics are not.
Table 5.3. Break-Even ACoS Examples for US Standard T-Shirts
| Assumption | Estimated Royalty | Break-Even ACoS |
|---|---|---|
| US Standard T-Shirt, $16.99, Creator | $1.34 | 7.9% |
| US Standard T-Shirt, $16.99, Plus | $2.67 | 15.7% |
| US Standard T-Shirt, $16.99, Premium | $2.88 | 17.0% |
| US Standard T-Shirt, $19.99, Creator | $2.44 | 12.2% |
| US Standard T-Shirt, $19.99, Plus | $4.88 | 24.4% |
| US Standard T-Shirt, $19.99, Premium | $5.27 | 26.4% |
| US Standard T-Shirt, $24.99, Creator | $4.30 | 17.2% |
| US Standard T-Shirt, $24.99, Plus | $8.59 | 34.4% |
| US Standard T-Shirt, $24.99, Premium | $9.28 | 37.1% |
The table shows why one ACoS target cannot apply to every Merch product.
A 20% ACoS is clearly unprofitable for a US standard t-shirt at $16.99 in the Creator group, but it can be profitable for the same product type at $19.99 in the Plus group.
At $24.99 in the Plus or Premium group, the product has much more advertising tolerance, although the higher price may also affect conversion rate.
